An agentic process assessment answers the question every organization should ask before committing to an agent build: which processes in our environment are actually suited to agentic automation, and in what order should we pursue them?

Not every high-volume or time-consuming process is a good agent candidate. Processes that require judgment and contextual reasoning across multiple data sources are strong candidates. Processes that are already well-defined, stable, and rule-bound are often better served by traditional automation. The assessment distinguishes between them before build budget is committed.

The output is not a recommendation to automate everything. It is a ranked list of processes with a clear rationale for each — why this process, what the agent would actually do, what the data and integration requirements are, and what the realistic return looks like over a 12-month horizon.

How We Score Every Candidate Process

Every process identified as a potential automation candidate is evaluated against these five criteria. The scores combine into a composite assessment rating and a ranked deployment priority. Processes that score well on all five are deployment-ready candidates. Processes that score well on two or three are development candidates with a defined remediation path.

Goal Clarity

Whether the process has a clear, definable objective that an agent can reason toward. Processes where success is ambiguous, subjective, or continuously moving are poor candidates — not because agents cannot handle complexity, but because an agent without a clear success criterion will produce unpredictable outputs that create more review burden than they eliminate. Goal clarity assessment includes: how the process outcome is currently measured, who determines when the process is complete, and whether edge cases can be defined in advance or require contextual judgment that changes by instance.

Strong Signal

A process with a clear output definition, a measurable completion state, and edge cases that can be categorized — even if they require escalation rather than autonomous resolution.

Data Accessibility

Whether the data the agent needs to complete the process is accessible through API, structured query, or document retrieval — or whether it lives in systems with no integration path. An agent is only as capable as the tools it can call and the data it can read. Processes that depend on data locked in legacy systems without APIs, data that requires specialist access credentials, or data held in formats that cannot be processed by available models are low-feasibility candidates regardless of their theoretical value. Data accessibility scoring covers: source system API availability, data quality and completeness against process requirements, latency requirements, and sensitivity classification.

Strong Signal

Data available through documented APIs or queryable data stores, with sufficient quality and completeness to support the agent's reasoning steps without requiring extensive pre-processing.

Decision Complexity

Whether the decisions the process requires are within the reasoning capability of current large language models — or whether they require specialized domain knowledge, regulatory judgment, or interpersonal nuance that models cannot reliably produce. This is the criterion most organizations underestimate in both directions: they assume models cannot handle complex professional judgment (often wrong), and they assume models can handle regulatory or liability-bearing decisions without governance controls (also wrong). Decision complexity scoring evaluates the type of reasoning required, the consequences of a wrong decision, and the human oversight model required to make the process safe at scale.

Strong Signal

Decisions that involve synthesizing multiple data sources, applying consistent criteria, and producing a structured output — rather than decisions that require lived experience, regulatory authorization, or interpersonal negotiation.

Volume and Frequency

Whether the process occurs frequently enough and at sufficient volume to justify the build and governance investment. A highly complex process that happens twice a year is a poor return on agent investment regardless of its theoretical suitability. A moderately complex process that happens forty times a day across a large organization produces a measurable return within months. Volume and frequency scoring establishes the baseline case for investment: how many instances per period, what is the average human time per instance, and what is the realistic agent completion rate given decision complexity and data accessibility.

Strong Signal

Processes occurring daily or weekly at volumes that produce 40+ hours per month of manual effort — or lower-volume processes with high per-instance cost where agent quality is sufficient to reduce escalation rate significantly.

Governance Feasibility

Whether appropriate human oversight, audit trail, and escalation mechanisms can be designed into the agent without making the governance overhead larger than the efficiency gain. Every production agent in an enterprise environment needs observable behavior, a clear escalation path, and a documented accountability model. Some processes are technically suitable for agentic automation but operate in regulatory or liability contexts where the governance requirements are so stringent that the audit and review infrastructure required makes autonomous operation impractical. Governance feasibility scoring assesses: regulatory classification of the process output, liability exposure of agent errors, required audit trail depth, and the oversight model the organization can realistically sustain.

Strong Signal

Processes where agent outputs are reviewable before consequential action, where error consequences are recoverable, and where audit trail requirements can be met by standard logging without specialist regulatory infrastructure.
